01 Context – who was the client and what did they see as the problem

A large driver training center with annual revenue exceeding 10 million PLN and nationwide reach. Two business lines: B2C – driver’s license courses and advanced training for individual drivers – and B2B – training for companies and an extensive service platform for driver training centers (OSK) throughout Poland.

The founder came to us with a clear expectation: I need a communication and marketing strategy. He knew he wasn’t getting enough course enrollments. He knew he was burning through his advertising budgets. He knew the website wasn’t converting. He selected a dozen or so companies from across Poland, conducted a full selection process, and chose Louder Higher – in part because during our discussions, we asked about the root causes, not just the briefs.

02 The Cost – How Much Did Inaction Cost

  • The monthly cost of operating under the existing model was estimated at 100,000-150,000 PLN – wasted advertising budgets, employee time spent working without a clear direction, and performance campaigns generating leads that converted to zero signed contracts.
  • On top of that came a risk on a much larger scale: the company was in the process of selecting a software house to build a B2B platform for nearly 2 million PLN. The contract was practically signed.

03 Diagnosis – what was really the source

During the founders’ diagnosis, he mapped out all the company’s business lines on a whiteboard – along with target groups, sales and communication channels, human resources, and risks. What the room saw was clear: the company was trying to be everything to everyone.

Driving lessons for teenagers. Advanced training for experienced drivers. A B2B platform for owners of training centers across Poland. Three completely different target groups, three different sales models, one marketing budget, and one brand trying to speak to everyone at once. The result: it wasn’t reaching anyone.

There was one hypothesis: the problem wasn’t communication. The communication honestly revealed a lack of clarity about what this company really is and who it exists for.

04 Decision – what the client decided after the diagnosis

  • First decision: before any communication takes place – the company must decide what it is. Louder Higher conducted a full business and brand positioning process: identifying the main B2C line as a priority, clearly defining the ICP (parents of young drivers and professional drivers wanting to be more pro), and only then – a communication strategy with guidelines for subcontractors.
  • The second decision, a more difficult one: to terminate the contract with the software house. The company had already selected a contractor for a B2B platform worth nearly 2 million PLN. From the start, Louder Higher had reservations about the contractor’s quality – and convinced the client to split the project into two phases: B2C first, to validate the software house’s work process. When the B2C site’s development dragged on for 5 months and the budget was exceeded sixfold – the decision to terminate the B2B contract was already obvious.

05 Effect – what changed

  • Within 6 months of implementing the new strategy and website, the company achieved its annual sales target for driver’s education courses. Leads increased by 107.71% year-over-year – from 986 to 2,048. Online purchases stabilized at an average of 100 transactions per quarter, with a value 50% higher than before implementation.
  • By deciding to terminate the B2B contract, the company saved over 800,000 PLN. Louder Higher helped conduct a new vendor selection process, provided technical guidelines, and handled onboarding – the implementation is proceeding on schedule.
  • A change not reflected in the numbers: the team became self-sufficient. The founder learned to make strategic decisions – based on data, not intuition. The tools remained – the dependence on the consultant did not.
