01 Context – who the client was and what they saw as the problem
A company operating on the market for a decade. Over a hundred factories as references. Documented successes in the Baltic states and Scandinavia.
They entered the Polish market from a position of strength. Despite this, they couldn’t make sales.
Presentations went great, but didn’t result in signed contracts. Cold calls worked in the home market – in Poland, they ended in failure. A hired local sales rep was supposed to fix this. He didn’t.
The founder came to us assuming that the problem was: a language barrier, different customer priorities, or bad timing. He was looking for someone who could reach the right customers at the right time.
His idea of what he needed was based on consultations and feedback from people working in the industry. However, what was missing was an outside perspective and the customers’ point of view.
02 The Cost – How Much Did Inaction Cost
- Any participation in an event without proper communication and preparation is nothing but a cost.
- The company participated in trade shows and industry events. It collected contacts. It sent out materials. It waited two or three weeks. It received a response: “Interesting, we’ll get back to you in three months.” Or silence.

03 Diagnosis – what was really the source
The problem wasn’t a lack of sales. The lack of sales honestly revealed that the company was entering the Polish market without localizing its messaging, credibility, and process.
The client listed all the sources of their knowledge regarding why there were no sales in Poland. The list grew longer. Their own sales representative. Advice from other companies entering the market. Observations from industry events.
Not a single item came from the source – the Polish customer. The entire sales process was built on data and experience from other markets.
There was one hypothesis: the problem wasn’t the sales department. The source had to be sought in the sales process and strategic foundations detached from Polish realities.

04 Decision – what the client decided after the diagnosis
Two decisions. One difficult, one apparently obvious.
- First decision: halt sales and redesign the process. No more events without preparation. Instead – a value proposition from the perspective of a Polish production decision-maker. Not from the system’s perspective. From the perspective of the person responsible for production who has a problem to solve.
- The second decision, the harder one: enter the next event with a new script – and measure every stage. Don’t test whether it will work. Collect data. First contact, qualification, demo presentation. Every step with a questionnaire. Every conversation with a criterion.
- What was abandoned: participating in another event without preparation. Cold calling according to the previous scheme. Waiting for a response from prospects who hadn’t passed pre-qualification.
05 Effect – what changed
- At the first event with the new model: 150 leads. 80 sales-qualified leads, 70 potential partners.
- At subsequent events, the number of qualified contacts increased from 20 to 70.
- Sales increased by 350%.
- A change not reflected in the numbers: salespeople know what to say. They know who they’re talking to. They know how to open a conversation, how to qualify it, when to move forward – and when not to.
